[IMPORTANT · 2026-05-23 propagation] Six decisions from this morning's Strategy Session 2 and afternoon's Tom-Claudia conversation on Yachay video now land in the sections below. Detail in Intelligence/decisions/ (six files dated 2026-05-23).

Cloudworkz BOSS is the commercial product. Cloudworkz BOSS (Business Operating System) is the platform Cloudworkz commercialises from October 2027. The internal OS built in this vault is the MVP for BOSS, not a separate internal tool, so design discipline is product-grade from the start. BOSS and Unlock share a single UI shell: GetStation-style left-hand dock of apps, identical interaction model, different functions per product, different colour treatments. Unlock's dock items are shares, pensions, property tracker. BOSS's dock items are agents, content engine, Roxy, cost-tracker, personal discovery. Agents and skills are built once and reused across both products. Per the naming and shared-shell decision.

Team structure split (2026-05-23). Fiorella Ravelo Dávila owns growth: Unlock waiting-list signups before October 2026, then £99/month BOSS subscribers from October 2027. William Corke owns acquisition of larger clients: Roxy, Axiom-style services work, signals-style test-pilot clients where unit deal size justifies consultative procurement. Under Fiorella: Vanessa Chavez (profile rename from Olano pending) on CRM and conversion follow-through, Claudia Chavez (profile renamed from Lambourne) on marketing creative during the mutual-onboarding period. Claudia is also head of Yachay, carrying dual scope for 4 to 6 weeks until the mutual-onboarding period ends. Crossover with Werner Snyman is expected and accepted. Per the growth-acquisition split and Claudia's role realignment.

Goals-not-tasks comms principle (2026-05-23). Every brief from today onward takes the shape of goal plus objective, not task instruction. The team member defines the approach using AI across the knowledge base, agents, skills, and online best practice, signs off the approach themselves, and Tom or a peer reviews the approach before execution starts. Approach signoff is the new quality gate. "Uptooling" replaces "upskilling": AI gives you the new tools, you direct them. Per the principle decision.

O1: Ship Unlock subscriber-live by 1 October 2026

O2: Stand up the agentic sales rhythm so Tom is on the phone, not the chase

O3: First milestone close of UK KIC raise by April 2027

• Gate A, Tom-on-phone-by-default. Triggers when the agentic loop runs end-to-end for 5 consecutive days. Expected: end of week 25 May or early week 1 June.
• Gate B, Werner's Lane-2 substrate operating without Tom. October 2027 acid test. Several cycles away.
• Gate C, CW, Sales takes hour-share from Live Artifact _design/. Triggers when Tom's project-time shows Sales > Product. Gradual through July–August.
• Gate D, Pitch-deck refresh self-serve. Triggers when Roose signs off. Expected: today (22 May, 13:00–15:00 BST).

1. Tom's hours don't shift after migration. Structural fix in project surfaces; behavioural fix is Tom's own.
2. Werner package assembly slips beyond this week.
3. Russ's 11 June atomic-system deadline drifts. Demo-able by 5 June is the canary.
4. Migration leaves new account half-stood-up; connector authorisations fail.
5. Sunday review reinstates itself by accident. Hold the line.
6. Tom skips the WhatsApp review step. Speed gain, tone loss; off-key messages to HNW prospects worse than no chase at all.
7. GG runs out before pacing decision lands.
8. Friday Decision Lab and Roose collide at 13:00–15:00 today. Resolved: Lab moved to 11:00, Roose kept at 13:00.
9. Morning Cowork session doesn't actually happen every day. Load-bearing discipline. Worth a Monday 1 June retrospective metric.
10. Goals-not-tasks principle is misread as no-management. If approach signoff isn't enforced visibly, the team reads "you own the approach" as "do whatever you want." Owner: Tom King. Mitigation: Monday rollout brief makes approach signoff a named quality gate; first week, Tom reviews every approach doc within 24h of submission. Per the principle decision.
11. Claudia's mutual-onboarding overlap stretches past 6 weeks. Yachay stalls if Claudia Chavez stays trapped in Fiorella Ravelo Dávila's marketing demand. Owner: Tom King + Werner Snyman. Mitigation: 4 to 6 week ceiling on the dual-scope shape, retro at the 4-week mark, escalate if Yachay sales pipeline (David Irions, Martin Green) stalls.
